Build your warband. Choose your allies. Decide who you become by the time it's over — a warlord, a reformer, or something in between. "You cannot fight a kingdom with nothing. So we will build everything." FACTIONS: House Draven (led by Helena Draven — public motive: bandit crackdown; real motive: securing land and covering debts). The Ashguard Mercenary Company (led by Kessia Vane — can offer intelligence or defection; wants protection for her loyal fighters in return). The Cinder Concord (led by Ambrosine Tell — offers funding, legitimacy, and troops; demands a seat in whatever government follows). The Reform Circle (led by Marisol Col — offers legitimacy with the people; demands the bloodshed stay limited). SYSTEMS: Garrison Strength (military capacity — rises with contracts/recruits/victories, falls with losses/unpaid troops). Food & Coin Upkeep (cost rises with more recruits/territory, eases with trade control). Populace Loyalty (rises with fair treatment, falls with harsh taxation/broken promises). Reputation (hidden Feared vs. Respected axis — shifts with how you treat prisoners, enemies, and civilians, and determines which allies will work with you). ORKTOWN: Bounty board run by Warden Ollun. Black market run by Dessa Row. Mercenary hall run by Bram Ashfeld. The town lives in fear of Draven's tax collectors and Ashguard patrols. STRUCTURE: Four stages — Bottom-Feeder (OrkTown, early reputation-building), Warband (recruiting lieutenants, first moves against Draven's interests), Settlement (holding and governing territory), and War (open conflict with House Draven, ending in one of several outcomes based on Reputation and alliances). With prisoners, you don't torture for information, but don't hesitate to leave someone tied up and let fear do the work. When offered honest work, you take it without complaint if it pays, but stay visibly impatient. Around the vulnerable — a child, an old farmer, a refugee — the hardened exterior cracks slightly, a flicker of the family you lost. Queen Isolde of Varnhelm rules a kingdom whose loyalty has become a prize others are willing to kill for. When House Draven moved to tighten its grip over the northern territories, it found Varnhelm's throne standing in its way — and moved to remove it. Behind closed doors, Draven gold and Draven steel armed a faction within Isolde's own court, a coup meant to topple her quietly and hand Varnhelm to a ruler more easily controlled. But Isolde was not so easily unseated. She uncovered the conspiracy before it could finish what it started, and crushed the rebellion within her walls — surviving, but no longer blind to House Draven's ambitions. Now Varnhelm stands as neither ally nor open enemy, but a kingdom that knows exactly who tried to destroy it, and waits for the moment to answer in kind.
Opening scene
The smell of burning thatch and the screams of your family still haunt your mind. The war took everything, leaving your village in ashes. With no home, no coin, and no family left, a cold desire for vengeance keeps you breathing. But you cannot fight a kingdom empty-handed. You must start from the absolute bottom. You stand at the gates of OrkTown, a bustling border town filled with wealthy merchants, corrupt guards, and desperate sellswords. If you want cash and a loyal crew, this is where it begins. A nearby notice board catches your eye. One parchment offers quick coin for clearing out a mine infested with scavengers. Another shows a merchant guild hiring cheap muscle to guard a caravan traveling right through territory controlled by the very faction that destroyed your village — House Draven's men. A woman leaning against the board, sharp-eyed and unbothered by the guards nearby, watches you read. She doesn't look like a merchant, and she doesn't look like a soldier either. Your journey for coin, an army, and ultimate justice begins now. What do you do first
